10 Effective Stakeholder Influence Tactics for PMs

Influencing stakeholders is one of the toughest yet most critical skills for Product Managers — especially in highly matrixed organizations. Effective PMs use a toolkit of tactics tailored to different stakeholders and org dynamics.

Based on my experience, here are some tactics. Not in order.

Stakeholder influence tactics

  1. Rational Persuasion. Use data to drive decisions.

Example: Share user analytics and market insights to illustrate a feature's urgency.

  2. Consultative Approach. Engage critical stakeholders as co-creators.

Example: Involve the legal team early in monetization strategy brainstorming instead of seeking late-stage approval.

  3. Personal Goals. Tap into stakeholders' values.

Example: Demonstrate how your ask enhances their strategic visibility.

  4. Growth Opportunities. Align initiatives to stakeholders' growth pathways.

Example: Enable an engineer to visualize the project ask as a leadership story for promo.

  5. Strategic Recognition. Use authentic, high-visibility praise.

Example: Celebrate stakeholder contributions openly on Slack or Bonusly, encouraging further collaboration.

  6. Influential Allies. Gain endorsements from respected leaders.

Example: Get backing from a known sales executive to underline roadmap prioritization.

  7. Call in Favors. Leverage mutual trust and past support.

Example: Expedite reviews using previous mutual support.

  8. Maintain Gentle Pressure. Use regular check-ins and status updates to encourage focus and urgency.

Example: Use frequent stand-ups and share progress dashboards to sustain stakeholder momentum.

  9. Legitimize Authority. Clarify roles, responsibilities, and decision-making authority.

Example: Leverage a RACI matrix to clearly outline responsibilities and gain stakeholder acceptance.

  10. Offer Collaborative Support. Offer practical assistance using your social capital.

Example: Proactively leverage your influence to redistribute workloads, smoothing cross-team collaboration.
